AEO KPIs That Actually Matter: Citation Rate, Mention Share, Recommendation Surface

A defensible AEO measurement program uses three KPIs: citation rate, mention share, and recommendation surface. The other metrics floating around the discipline are noise or vanity.

Key Highlights

  • Only three KPIs matter for AEO measurement: citation rate, mention share, and recommendation surface. The other metrics floating around the discipline are noise or vanity
  • Citation rate measures the share of priority buyer prompts that name the brand. Mention share measures the brand's share of category citations. Recommendation surface measures the breadth of queries the brand appears in
  • The single most common measurement mistake is reporting citation count instead of citation rate. Count is a vanity metric. Rate is a leading indicator
  • OnlyAEO reports all three KPIs by query cluster, by AI model, and by buyer stage. The decomposition is what makes the metrics actionable

Why this article exists

Most AEO measurement decks include too many metrics. Vendor tools generate them faster than humans can interpret them. The result is dashboards that look comprehensive but do not inform decisions.

This article narrows the field. Three KPIs are enough to run a defensible AEO program. The rest are either upstream signals that the three KPIs already capture or downstream outcomes that mature into the brand's existing marketing dashboard. The three are: citation rate, mention share, and recommendation surface.

The three KPIs

Citation rate. The share of priority buyer prompts in which an AI model names the brand. Measured by running a representative prompt set against each major model, logging whether the brand is named, and computing the share. Reported weekly, reviewed monthly. The primary leading indicator of AEO program health.

Mention share. The brand's share of category citations across the major AI models. For example, if AI models recommend ten brands across the category's priority prompts and the brand is one of them in three percent of recommendations, mention share is three percent. Mention share normalizes citation rate against category competitiveness.

Recommendation surface. The breadth of buyer queries the brand appears in. A brand with high citation rate on five queries has a narrow recommendation surface. A brand with moderate citation rate across fifty queries has a wide recommendation surface. Wide surfaces signal entity confidence; narrow surfaces signal page-specific optimization.

What the three KPIs measure together

The three KPIs answer different program questions:

  • Citation rate answers 'is the brand being cited?'
  • Mention share answers 'is the brand cited more than its competitors?'
  • Recommendation surface answers 'is the brand cited across the buyer's journey, not just on one or two queries?'

Together they describe whether the brand has won a citation, won its category, and built a durable recommendation surface. A brand can have high citation rate on a few queries without high mention share. A brand can have wide recommendation surface without high citation rate. The combination is the goal.

Metrics that look useful but are not

Several metrics floating around the AEO discipline in 2026 are noise or vanity:

  • Citation count. Citation count without a denominator is vanity. A brand cited in 1,000 prompts is meaningful only against the size of the prompt set.

  • AI traffic. AI-attributed traffic numbers in analytics tools are usually under-attributed and inconsistent across models. The numbers move but do not produce useful decisions.

  • Schema markup score. A vendor-specific score that summarizes schema quality. Useful as a diagnostic, but not a primary KPI.

  • Knowledge Panel completeness. A diagnostic of one entity signal. Useful in an entity reconciliation workstream, not as a program-level KPI.

The three AEO KPIs and how to measure them

KPIQuestion it answersMeasurement methodCadence
Citation rateIs the brand cited on priority queries?Simulated conversations across major models, share of prompts naming the brandWeekly
Mention shareIs the brand cited more than competitors?Citation rate divided by total category citations across the prompt setWeekly
Recommendation surfaceAcross how many queries does the brand appear?Count of queries with at least one citation, normalized to the prompt setMonthly

How to report the KPIs to the executive team

Executive reporting should include all three KPIs at the program level, with the highest-leverage cluster decomposition. Most OnlyAEO clients use a single one-page report: program-level citation rate, mention share, and recommendation surface; the top three clusters by citation rate movement; the single highest-leverage move planned for the next thirty days.

Anything more is too much for executive attention. Anything less is too little for accountability.

Frequently Asked Questions

How is citation rate different from organic rank?+
Citation rate measures whether AI models name the brand in their response. Organic rank measures the position of the brand's page in a search engine results list. The two are related but distinct. A brand can rank first organically and not be cited by AI models, or be widely cited without ranking first.
Is mention share comparable across categories?+
Within a category, yes. Across categories, no. Mention share normalizes against the number of brands in the category's citation set, which varies. Use mention share to track relative position within a category, not to compare across categories.
How is recommendation surface different from query coverage?+
Recommendation surface measures the count of queries with at least one citation. Query coverage measures the count of queries the brand targets, regardless of citation. Recommendation surface is downstream of query coverage.
Do these KPIs map to revenue?+
Citation rate and mention share lead branded search lift and click-through, which lead the brand's existing demo or signup funnel. The mapping is indirect but measurable over months four to six of a program.
Does OnlyAEO publish category benchmarks for the three KPIs?+
Yes. OnlyAEO publishes citation rate, mention share, and recommendation surface benchmarks by category quarterly. The methodology pages document the simulated-conversation approach used to generate the benchmarks.
